Case Study Synopsis: Pepper Money Website Redesign

Pepper Money, a specialist UK mortgage lender, required a complete overhaul of its digital presence – an existing site plagued by inconsistent branding, poor accessibility, slow performance, and an information architecture that failed both brokers and customers.
The project began with UX research across four distinct user journeys, uncovering 13 steps and critical drop-off points that drove every subsequent decision. The entire site architecture was rebuilt from scratch, reorganising every page into four clear top-level areas and ensuring key content was never more than two clicks away.
The redesign delivered a coherent brand system with reusable global components, a streamlined audience-split navigation, restructured product pages with inline calculators, and a brand-new Algolia-powered search. Copy was rewritten to reduce the reading age from 15 to 8, performance was transformed through code and asset optimisation, and WCAG compliance was applied throughout.
Outcomes: 90% faster load times · Reading age 15→8 · Full WCAG compliance · New sitemap, navigation and search built from scratch.
Pepper Money Product Pages & Data Architecture

Pepper Money’s mortgage product pages had a problem that ran deeper than design. Rate tables were rasterised PNG images – inaccessible, unresponsive, and unsearchable. Brokers had to download entire PDF guides to view a single product. And every rate change required manual updates across three disconnected systems, taking two days and regularly producing data discrepancies.
Broker research and discovery sessions informed a ground-up rebuild. Product tables were replaced with real HTML – screen reader compliant, mobile responsive, and indexable. Colour-coded differentiation was removed in favour of clearly labelled, block-based segmentation. Products were reorganised into tabbed ranges with individual detail pages, surfacing criteria, fees, incentives and broker tools without requiring a single PDF download.
The most significant change was architectural. A custom CSV import system was built to act as a single source of truth — one file feeding product tables, calculators, and sourcing system endpoints simultaneously, replacing three separate manual processes with one 20-minute operation.
